At SME scale, the numbers are smaller, but the direction is identical. For European companies specifically, running models locally introduces a structural GDPR advantage. Data never leaves internal infrastructure. A workstation capable of running production AI models on premise now sits in the 3,000 to 8,000 range. The compliance argument for local deployment used to require trade-offs. In 2026, it increasingly does not. They went on adoption. Not accuracy a professional services firm deployed an AI assistant for contract review. Accurate, fast, well built. Nobody used it. The problem had nothing to do with model performance. Lawyers had to export documents from their existing system, upload them to a separate platform, wait for analysis, and manually transfer findings back into their notes. The net time impact was negative once overhead was included. Successful AI tools win adoption in one of two ways. The first is invisibility, the tool connects directly to the existing system, operates from within it, and the user never changes their habits. An AI that reads triages and drafts responses inside your inbox. An AI that surfaces anomalies inside an existing reporting environment. The second is replacement. The tool is so clearly better that people abandon the old habit willingly. Cursor didn't integrate into how developers were already writing code. It made the old way feel obsolete. What kills adoption is the middle ground, a tool that asks people to change behavior without delivering an unmistakably better outcome. Extra steps, separate interfaces, manual transfers, friction that compounds daily until the tool is quietly abandoned. The law firm's assistant didn't fail because it sat outside the workflow. It failed because the switch cost was never justified by what users gained. Ongoing monthly cost often falls between $500 and $2,000 for a single use case. Across verified implementations, breakeven tends to happen within 90 days. These are conservative estimates based on real deployments, not projections. The companies in the 5% are not the ones with the most ambitious AI strategies. They are the ones that shipped one thing in 30 days, measured it, and moved to the next. None of this feels revolutionary, which is probably why it works.
